Have you looked at something like the [Fjallraven Totepack](fjallraven totepack no.1 small deep blue one size https://www.amazon.ca/dp/B076PK9LV4/ref=cm_sw_r_cp_apa_i_1ZrGDbATQPN6K)? I dabble almost exclusively in convertible backpacks and I love this bag. The only thing that I don't like about it (and the thing that is 100% a deal-breaker for me) is that the straps move too much along the band. My daily bag (that I've taken on weekend trips) is a discontinued MEC tote with a snap closure at the top of the convertible straps. That's the only difference between the Fjallraven and the one I have from MEC. I may get the Fjallraven and add this feature myself for my next bag.

I have used SO MANY convertible tote backpacks and this is truly the only thing I don't compromise on anymore. It must have something to stop the straps from moving back and forth along whatever rigging designed to convert. For a daily commuter bag, this works best for me.
