We were planning on just getting the skip hop portable changing station instead of a traditional diaper bag. Then either my husband or I can throw it in any one of the bags we already have to make it a diaper bag. I figure I won't want to be constantly moving stuff around or taking multiple bags. This can go in my work bag, gym bag, a large purse, grocery bag, whatever.

Seconding purchasing a separate seat if you can. We didn't fly often, but when we did, we always went for a separate seat and a car seat.

I flew with my 24mo old by myself, and brought the Cosco car seat ($50 and really light) and strapped it to my carryon. Upsides: she had a car seat on the seat, with her blanket, and she slept through our first flight and most of the second.

I had the carryon with stuff, so I didn't need to lug a bag of spare anything around, just a small purse.

I strapped the seat to the carryon and she sat in it, so I just wheeled her around the airports, and she loved it.

When she was an infant, we flew with her in a bucket seat and brought the cabby for it, which also worked, we threw a bunch of stuff underneath and gate checked the cabby at every flight.

In my experience, jet blue has the nicest planes for kid travel (and I'd say one of the best airlines in general), especially for longer flights, if that's an option. If you're out of snacks, they'll give you 50 to compensate, they have the biggest seats so car seats aren't as crammed, and their bathroom changing tables are top notch for an airplane. But sometimes they're not on your route or just much more expensive, so there's that.

Don’t use a UL bag - this thing is going to get tossed around and beat up since it’ll see constant use. Buy one of these for the diapers, wipes, and diaper cream, and then just throw it in a more durable daypack or messenger bag you already own when you need to carry more stuff. If your kid is prone to blow outs, buy a basic dry bag to keep a change of clothes in. Then use said dry bag to contain the clothes that inevitably become soiled.

Basically, a changing pad, zipper pouch for diapers and/or wipes, and self-contained so you can take it out as needed.
That + backpack = diaper bag.

I'm a largish dude too, and the solution I'm happiest with is an old Timbuk2 messenger bag with a diaper bag insert and a travel changing mat. I keep the travel mat stocked so that I can leave the big guy in the stroller, car, or wherever and travel light.

I hook a diaper clutch to the waist strap of my ergo when I'm out and about doing errands and such. Fits a few diapers and wipes, my wallet, a folding fan (hot south), and a light blanket or burp cloth. Plus i usually have a toy hooked on the handle. I keep a normal big, stuffed diaper bag in the car with extra clothes, snacks, sunscreen, etc. If I am making a big day of it, I also have a camel pack backpack for water for both of us and snacks, sunscreen and a change of clothes.

I put a cheaper diaper bag in my registry. It's a messenger type bag. I also asked for a small, portable diaper changing station thing. Looks like this. That way, if I end up not finding a bag I like, I can always use a backpack or something.

So sorry - the last day or two have gotten away from me. Honestly - I've just made do with the annoyance because it was kind of a pricey bag. I didn't feel like dropping $50+ again.

At this point, since I'm not carrying near as much gear for my son, I use this a lot in conjunction with my normal purse/bag that I'm carrying. Some days, I throw a diaper or two and a pack of wipes in my bag (my purses are all usually on the large, tote-ish side).
