For retro consoles that I want to use via HDMI, I use Analogue's Super Nt for SNES, Mega Sg for Genesis/Master System, and RetroUSB's AVS for NES/Famicom games. These are a bit pricey, but worth it in my opinion.

I might not fully understand your requirements, but I've had pretty good luck with my TiVo Bolt, and about 5 other devices, plugged into this 8-way HDMI switcher:

I programmed my Harmony remote so that it can set that device to any of its 8 inputs. (And through some quirk, the remote has to hit the command twice.) But once it's on HDMI, it works.
The TiVo is always on, so I put it and Apple TV last into the last 2 inputs. But I also don't rely on the auto-switch feature.
Note: The device is not perfect, but it works with my TiVo Bolt.

And it has the bright blinking lights in the front. (The LEDs are VERY bright) I used it for a few days, then ended up returning it. It didn't have very good auto-switching either.
Do they have any other 8x1s? I'd be interested to try them out and see if they're better than the one I tried previously.

Yeah, but for what it cost I feel like buying a couple of these 8 port switches and a bunch of splitters Unless for some reason something like these wouldn't work, and I haven't yet heard a reason why this hydra setup would cause any kind of lag, at least not yet.
It's definitely starting to sound like this project isn't worth the hassle though.
